12 Businesses, 12 CEOs, 1 Story: Repositioning a Scattered Group as One Conglomerate
I repositioned 12 separate businesses as one conglomerate with one story, and got all 12 CEOs to sign off on it. The result was a unified brand and the group's first cross-sell motion.
The challenge
The group spanned infrastructure, power, fintech and a philanthropic foundation, but it did not read as one company. Each business had its own logo, website and story, so the market saw 12 unrelated bets instead of one enterprise. That cost real money: capital was harder to raise, talent did not see a bigger mission, and customers never crossed from one business to another.
The hardest part was people. Each of the 12 businesses had its own CEO, its own brand equity and its own reasons to protect it. No new story could launch without all 12 saying yes.
What I did
Listened before writing a word. I interviewed leadership across all 12 businesses to find the real thread between them. Building the story from their own words meant every CEO could see their business inside it.
Found one line the whole group could stand behind. The positioning became: we build the systems a nation runs on, physical, financial and social. Infrastructure and power built the rails, fintech moved capital across them, and the foundation reinvested in people. Three shared commitments followed: nation-building, disciplined returns and measurable impact.
Won the 12 sign-offs. I took the positioning to each CEO and showed how the group story strengthened their own business rather than replacing it. The endorsed brand architecture let each company keep its earned equity while being clearly badged as part of the group. All 12 CEOs signed off.
Made the story true in operations. Messaging collapses when the business does not deliver on it. Through Cross-functional Collaboration with leadership, I helped centralize back-office shared services and move capital from cash-generating businesses into higher-growth fintech and the foundation. As a Product Strategy call, I also recommended divesting off-thesis units, because a group that stands for everything stands for nothing.
Took it to market. Through a Go-to-Market Strategy and Strategic Communications plan, we launched a global rebrand with one flagship narrative: one enterprise, four pillars. I then built the customer-facing cross-sell story and new Sales Strategies to track cross-sell wins as proof the model worked.
The results
12 CEOs aligned and signed off on one group narrative
12 businesses unified under 1 endorsed brand architecture and 4 pillars
The group's first cross-sell motion between businesses
A single, repeatable story that investors could say in one sentence
Repositioning is not a logo change. It is a decision about what you are, made real through strategy, operations and story, in that order.
